An AI NPC is a non-player character whose words or actions are produced by a generative AI model while you play, rather than chosen from lines and behaviours the developers scripted in advance. In most games today that means a language model deciding what the character says or does, often with speech recognition to hear you and text-to-speech to answer, all kept inside rules the designers set.
How an AI NPC works
A classic NPC runs on dialogue trees and behaviour trees: every line and reaction exists before the game ships. An AI NPC adds a model that reads the situation and writes a response on the spot. A typical loop has four steps:
- Listen. The game turns your typed or spoken input into text, using speech recognition for voice.
- Think. A language model receives that text with a brief on the character, the rules of the world and what is happening in the game, and decides what to do.
- Act. The decision becomes something the game can execute: a line of dialogue, a move, an item to share, a target to attack.
- Speak. Text-to-speech and animation deliver the result.
Studios rarely hand the whole character to the model. Ubisoft’s Teammates prototype, for example, combines behaviour trees with a language-model reasoning layer that picks actions from the gameplay context, using Google Gemini inside Ubisoft’s Snowdrop engine.
Cloud or on your own PC
Where the model runs shapes what an AI NPC can do.
- On-device models run on the player’s graphics card. They answer without a network round-trip and cost the studio nothing per conversation, but they must be small enough to share the GPU with the game. NVIDIA’s ACE tools power the best-known examples: inZOI‘s Smart Zoi citizens are driven by a 0.5-billion-parameter Mistral NeMo Minitron model on GeForce RTX cards, and the mobile PC version of NARAKA: BLADEPOINT added an on-device AI teammate in March 2025.
- Cloud models are larger and know more, at the cost of latency and running costs. AI Dungeon, the longest-running example, sends each turn to hosted story models and lets players choose between several.

Where the limits are
- Staying in character. A model that can say anything can also break the world’s rules or its own personality. Designers fence it in with character briefs, a fixed set of actions and content filters.
- Hardware. On-device models compete with graphics for memory, which is why shipped examples use small models tuned for one narrow job.
- Disclosure. Games that generate content while you play must say so on Steam; see how to read AI disclosures.
- Developer opinion. In GDC’s 2026 State of the Game Industry survey of more than 2,300 professionals, 52% said generative AI is having a negative impact on the industry, up from 30% a year earlier and 18% the year before. Only 7% saw a positive impact.
